BaggageTAXI collects, stores, and delivers luggage anywhere in the UAE. After a previous agency burned a full quarter's budget in a single month chasing raw traffic, the account was rebuilt around the one customer who actually converts — the traveller landing in Dubai with hours to kill and bags to deal with. Seven months later they were running $20,000 a month in ad spend at a 5x return.

The challenge

BaggageTAXI solves a very specific moment. You land in the UAE at 07:00, your hotel check-in is at 16:00, and you are dragging suitcases around a city in 40-degree heat. They pick the bags up, store them, and deliver them wherever you need — airport, hotel, anywhere.

The agency running their ads before had a different idea of the job: get as many people to the website as possible. The budget worked exactly as instructed. An entire quarter's spend went out in a single month, the traffic arrived, and almost none of it belonged to someone with luggage and a boarding pass. There was no return to show for it.

Underneath the targeting problem sat a measurement one. The conversion tracking was over-attributing — counting actions that carried no real value to the business. Because those signals fed the bidding, the algorithms were being trained, expensively and efficiently, to go and find more of the wrong customer.

The company came to us having just been burned. That is a fragile position for a business trying to scale, and it set the tone for how carefully everything had to be rebuilt.

What we did

The account was rebuilt from scratch — campaigns and conversion tracking both, because neither could be trusted.

Tracking came first. The vanity conversions came out so that bidding optimised toward revenue instead of activity. Without that, every later improvement would have been fed back into the same broken signal.

Then the targeting narrowed hard onto BaggageTAXI's real customer: travellers flying into the UAE, either days out from arrival or already on the ground and searching with urgency. Performance Max and Search campaigns were restructured around that intent rather than around volume.

We also audited their website and consulted on a redesign for usability — their team made the changes, and it returned roughly a 20% lift in conversion rate, so the improved traffic met a page that converted it.

Scaling was deliberate. Budget only went up where the unit economics held, month after month, from $3,000 to $20,000.

The results

Over seven months, BaggageTAXI grew monthly ad spend from $3,000 to $20,000 — and rather than efficiency decaying as budget increased, return on ad spend climbed from 3x to 5x.

Monthly revenue moved from $15,000 to over $100,000, with roughly 90% of customers now arriving through paid acquisition. The website changes added about 20% to conversion rate on top.

The channel that had lost them a quarter's budget is now the engine the business runs on.
